Hotel Booking System: How Independent Hotels Stop Paying OTA Commissions

Hotel booking platforms take 20% of every reservation they close for you. That's not a fee. That's a business partner who does no marketing for your property, owns your guest relationships, and charges you rent on your own revenue.

A hotel booking system lets guests check availability, select dates, and pay — directly on your website, without ever leaving it. You collect 100% of the revenue. Booking.com collects nothing.

It's not a property management system. A PMS runs back-of-house (room assignments, housekeeping, check-in/check-out). A booking engine handles the front-end transaction — the moment a guest decides to reserve. You may eventually want both, but you don't need a full PMS to start taking direct bookings.

The Commission Math Every Hotel Owner Should Run

Booking.com charges between 15% and 25% per reservation, averaging around 20%. Expedia runs 15–30%, often higher for independent properties without negotiating leverage.

Take a 25-room hotel at a $175 average daily rate and 65% occupancy — about 593 rooms booked per month. If 55% of those flow through OTAs at 20% commission:

326 OTA rooms/month × $175 ADR × 20% = $11,410/month to OTAs, or $136,920/year — a commission check to a platform that owns your guest data and can change its algorithm anytime. Direct bookings generate 9% more revenue per stay than OTA bookings once you factor in the commission savings.

Shift even 10% of those bookings direct — roughly 33 a month, about $1,155 in recovered commission — and a booking system pays for itself in a matter of months, not years.

Cassandra runs a 22-room inn in Savannah. Her accountant flagged that OTA fees had cost her $74,000 the previous year — she'd always assumed that was just the cost of doing business. After installing a direct booking system and adding a "Book Direct, Save 10%" offer, she shifted 18% of her bookings off OTAs within 90 days, and the system recovered its cost in week three.

What Your Booking System Must Do

  • Real-time availability. Guests see live inventory instantly. Any friction here — a "contact us to check availability" form, a 24-hour response window — causes abandonment.
  • Payment guests trust. Credit cards, Apple Pay, Google Pay, a clear secure-checkout indicator, and an automated confirmation email the moment the booking is complete. Doubt about whether it went through sends guests back to your front desk.
  • Direct-booking incentives. A "Book Direct and Save" rate 5–10% below your OTA listing. Since OTAs cost you 20%, a 10% direct discount still recaptures half the margin you were losing. You're not discounting — you're recapturing.
  • Mobile-ready checkout. 60% of hotel searches happen on mobile, yet mobile converts at roughly one-third the rate of desktop because most booking flows aren't built for a 6-inch screen. Fewer fields, larger buttons, fast load.

How to Evaluate a Booking System Without Getting Sold To

  • What's the total first-year cost, including setup? Monthly fees plus setup plus integrations can turn a "$75/month" platform into a $3,000+ first year. Get the full number upfront.
  • Is there a percentage-of-booking fee? On a property doing $400,000 in direct bookings, even a 1% fee is $4,000/year — commission by another name.
  • Can you set your own rates and promotions? If the platform limits rate parity or promotional flexibility, it undermines the whole point of a direct channel.
  • How does the mobile checkout perform? Ask to see a live demo on a phone before committing. Clunky mobile checkout shows up in your conversion rate immediately.
  • What's the contract term? Monthly contracts let you switch if it underperforms. Annual contracts lock you in.

Red flags: vague pricing, percentage-of-booking fees buried in the fine print, long contracts with early-termination fees, and any vendor that can't give you a live mobile demo on request.
