Email Marketing for Hotels: The Asset OTAs Can't Take From You

Every guest who books through Booking.com goes into Booking.com's database. Not yours. Your email list is the only place where that cycle stops.

When a past guest is ready to travel again, Booking.com emails them, shows your property alongside five competitors, and charges you 20% commission when they rebook. You paid to acquire them the first time; you pay again every time after. A guest in your own email list is a guest you can reach for free, forever, with no intermediary taking a cut.

Why Your Email List Is Worth More Than Any OTA Listing

Returning guests rebook at 60–70%, versus 5–20% for first-timers, according to Revinate's Hospitality Benchmark Report — and they spend 22.4% more per stay and stay 28% longer. Yet when a repeat guest rebooks through Booking.com, you pay the 20% commission again, as if they were a stranger. Through your own email list and direct booking engine, you pay $0.

Run it for a 20-room hotel capturing ~40 guests a month (a 30% rate from 130 monthly guests): that's roughly 480 people after a year. If 10% rebook monthly at a 20% conversion rate — about 10 direct bookings a month — that's 10 × $175 ADR × 20% commission avoided = $350/month, or $4,200/year recovered, and it grows every month you add to the list.

Illustrative example

Nadia manages a 24-room boutique hotel in Portland. She launched an email program in early 2024 with zero subscribers and a staff that had never sent a marketing email. By month three her list hit 310 guests; by month six, 8–10 direct rebookings a month (roughly $270–$330/month in commission recovered); by month nine, 620 subscribers and 18–22 rebookings a month. It's been compounding since.

The Campaigns That Actually Drive Hotel Bookings

"Email marketing" isn't a monthly newsletter. The campaigns that drive revenue are almost entirely automated.

  • Welcome email (immediately after booking) — confirmation details plus a first upsell: room upgrade, early check-in, F&B or spa credit. Booking confirmations open above 47%, so make it do more than confirm a number.
  • Pre-arrival email (7–10 days before check-in) — local tips, parking, and a time-sensitive upsell ("add breakfast for two at $29/person"). At 42–43% click-through, the highest-performing email you'll send.
  • Post-stay email (3–5 days after checkout) — thank them, ask for a Google review, and give one reason to rebook direct at 10% off. That single line is the pivot from OTA guest to direct guest.
  • Seasonal & promotional (1–4 per month) — holidays, local events, last-minute offers, segmented by stay type so the offer actually resonates.

The OTA Guest Problem (And How to Solve It)

Booking.com hands you a proxy email address, not the guest's real one. But you can capture the real address through channels you control:

  • Pre-arrival form. Dietary preferences, parking, special requests — with a direct email at the top. Converts 40–60% of OTA guests.
  • Check-in capture. A simple front-desk script: "May we add you to our guest newsletter? We send exclusive direct-booking rates."
  • Wi-Fi registration. Require an email for property Wi-Fi. Keep the form minimal and the value clear.
  • Post-stay reply prompt. Reply to the OTA proxy address offering a direct rate for the next visit. Enough guests respond to matter.
  • Checkout incentive. A room card or QR code: "Book direct next time and save 10% — scan to join our guest list."

A realistic year-one capture rate using two or three of these: 25–35% of all guests, OTA arrivals included — 33–45 new addresses a month at 130 guests.

What It Costs vs. What It Returns

Email marketing generates $42 in revenue for every $1 spent (Data & Marketing Association) — no other channel is close. Google Ads returns about $2–4 per $1; social advertising, $1.50–3. A managed program is a flat monthly fee plus your Mailchimp subscription ($20–75/month by list size, paid directly to Mailchimp). Break-even in commission savings alone is roughly 10–12 direct rebookings a month — reachable within 3–6 months for a property doing ~130 guests a month.

The List OTAs Can't Touch

Booking.com can change its algorithm and Expedia can raise commissions overnight. Your email list can't be de-listed, doesn't charge you per use, and grows in value every month you add to it.
